In 24 hours, I lost my five biggest clients.
Three unrelated reasons, all landing at once: one wound down at year-end, one walked for health reasons, one simply ghosted. My five largest revenue generators, gone in a single day, and payroll was still due. What made it worse: the work that keeps clients had been handed off and I'd trusted it was getting done. It wasn't. I had no system telling me until it was too late.
I was already burnt out before it hit. Hiring was a grind because I had no systems, so every new person meant more of me, not less. I'd wake up tired on the rare night I got enough sleep, put in a fifteen-hour day, and go to bed having made no progress. Sometimes negative progress. I wasn't running a business. I was the business, and a business that's one exhausted person is always one bad day from collapse. That day found me.
The clients leaving didn't cause the crisis. They exposed one that was already there: everything either ran through me or was handed to someone with no system holding it. I didn't need to work harder. I'd proven harder doesn't work. I needed leverage.
So I made one decision, never again, and rebuilt around systems instead of effort. I went deep on AI and automation, wired custom automation to run our SOPs, and made the SOPs smarter. I set real quality standards where there had only been unspoken expectations, and fixed the culture that let things slip.
